Prepare a sales concession request with AI
Organize a buyer’s requested trade-offs and your internal approval requirements before anyone changes a quote or promises new terms.
AI can prepare the request; authorized reviewers decide what the business is willing to offer.
Editorial workflow guide · AI-assisted preparation · Not a hands-on product test. How we work
Record the request without negotiating on autopilot
Capture what the buyer asked for, the exact context, the current approved proposal version and the person who received the request. Separate a price concession from a change to timing, scope, implementation support or payment terms. Those changes may involve different reviewers even when the buyer presents them as one package.
Do not ask AI for the maximum discount needed to win. It cannot know the customer’s true alternatives or your business’s willingness to accept a trade-off. Begin with the approved policy and a clear question for the relevant approver.

Build a decision memo with controlled inputs
Use columns for requested change, current approved position, buyer-stated reason, proposed exchange if any, affected obligations, policy reference and reviewer. Preserve unknowns. Any commercial calculations should use your authorized model and human verification rather than a generated estimate of margin.
HubSpot’s current quote-approval documentation describes standard and advanced approvals for its AI-powered CPQ with Revenue Hub Professional or Enterprise. Verify your own subscription, settings and permissions. The decision memo here is independent preparation; it neither changes those approval rules nor substitutes for the actual authorized approval.
Distinguish a possible exchange from an agreed bargain
For a fictional subscription deal, the buyer requests a lower price and an earlier launch. The memo should show both requests and flag implementation review. It should not assume a longer contract makes either request acceptable or promise a launch date before the delivery team agrees.
If the seller proposes an alternative, label it internal and unapproved until the responsible reviewers decide. Keep legal interpretation and contract wording with the appropriate owner. An email asking whether a discount might be possible is not an approval to publish a revised quote.
Preserve the decision and its boundaries
Record the final approver, approved scope of the exception, any conditions, the proposal version and the next review point. Send only the approved response through the existing sales process. If the customer changes the request, return it for review instead of extending the earlier exception by analogy.
Pilot on a small set of anonymized negotiation requests. Measure missed obligations, incorrect policy references, incomplete requests and review effort. A faster memo does not prove a better commercial outcome. The useful improvement is a decision that reviewers can understand and later reconstruct without relying on a rep’s memory.
Concession-request checklist
- Current proposal and buyer request are preserved.
- Price, timing, scope and terms are reviewed separately.
- Policy references and affected owners are identified.
- Internal alternatives are not described as approved offers.
- Only authorized reviewers approve changes and customer wording.
A prompt to adapt
Prepare an internal concession decision memo from this buyer request, approved proposal and supplied policy. Show each requested change, evidence, affected obligations, unresolved questions and approver. Separate possible exchanges from approved commitments. Do not calculate a winning discount, alter terms, approve an exception or send an offer.
Use fictional or anonymized examples while testing. Add your approved business rules before using a draft.Source documents
